Before the Meeting

Send the agenda three days before. Include this note:

1. Welcome and Introductions (5 minutes)

  • Set expectations for the meeting.
  • Quick intro round if anyone is new. Names and roles.
  • “By the end of this meeting, we’ll understand what we’re building, when it launches, and how we’ll work together.”

2. Project Overview and Vision (8 minutes)

  • What problem are we solving?
  • Who are we solving it for?
  • Why does this matter?
  • Desired outcome in one sentence: “We’re [action] to [result].”
  • Example: “We’re redesigning the checkout flow to reduce cart abandonment from 40% to 25%.”

3. Scope and Deliverables (8 minutes)

  • What’s in scope? Be specific.
  • What’s out of scope? Be explicit.
  • What are the deliverables?
  • How many revision rounds?
  • Any exclusions or limitations?
  • Question to ask: “Does everyone understand what we’re delivering?”

4. Success Metrics (5 minutes)

  • How do we measure success?
  • What’s the success metric? (Conversion rate, page speed, ranking, engagement, etc.)
  • What’s the target? (Reduce by 25%, increase by 40%, etc.)
  • Timeline for measuring? (After launch? 30 days? 90 days?)
  • Question to ask: “What does success look like to you?”

5. Timeline and Milestones (10 minutes)

  • Project start date.
  • Major milestones with due dates.
  • Review and feedback windows.
  • Final delivery date.
  • Show a timeline visual if possible.
  • Discuss: What happens if milestones slip?
  • Questions to ask: “Are these dates realistic for you? Any conflicts?” “What happens if we need to adjust the timeline?”

6. Communication and Process (12 minutes)

  • How will we communicate? (Email, Slack, project tool, calls)
  • Response time expectations.
  • Meeting cadence. (Weekly calls? Biweekly? As-needed?)
  • How will deliverables be shared? (Platform, email, drive, etc.)
  • How should feedback be provided? (Comments, calls, email?)
  • Version control or file naming conventions?
  • Question to ask: “How do you prefer to communicate?”

7. Roles and Responsibilities (10 minutes)

  • Your role as the freelancer.
  • Their roles on their side.
  • Who is the primary contact?
  • Who makes decisions?
  • Who approves spending?
  • Who provides assets or content?
  • Approval timeline if decisions are needed.
  • Question to ask: “Who should I come to with questions? Who approves final work?”

8. Risk and Dependencies (5 minutes)

  • What could derail the project?
  • What are we dependent on them providing?
  • What’s the deadline for them to provide assets?
  • Any technical or budget constraints?
  • Question to ask: “Are there any risks or constraints I should know about?”

9. Next Steps and Action Items (5 minutes)

  • Recap decisions from the meeting.
  • Name the next action for each person.
  • Set the next touchpoint.
  • Send written confirmation within 24 hours.
  • Clear end statement: “Great. I’ll send a written summary of this meeting today. Please review and confirm everything matches your understanding.”

Customization Tips

Adjust timings based on project complexity. Brand redesigns need more time on scope and vision. Website builds need more time on technical requirements. Writing projects might spend more time on audience and tone.

Add sections if needed. Before-and-after examples work for design projects. User personas for content projects. Technical stack review for development projects.

Keep the total to 60 minutes. If running long, schedule a follow-up rather than extending the meeting.

How to Run It

Print it out or keep it open on your laptop. Check items off as you cover them.

If the conversation goes deep on one topic, let it. Better to understand scope deeply than rush through it.

If you finish early, don’t pad the time. Dismiss people. They’ll appreciate the efficiency.

Record the meeting for reference and for anyone who can’t attend. Send the recording and written notes together.

  • Written summary of what was discussed
  • Timeline with all dates
  • Roles and responsibilities list
  • Next action items with owners and due dates
  • Request for written confirmation of alignment
